A turnaround is not only for distressed hotels.
Some hotels are visibly struggling. Others look healthy on occupancy but underperform on rate, channel mix, cost, guest scores, leadership or owner return. OHK looks for the gap between activity and actual performance.
- Rates and group terms are set by habit instead of the current market
- One booking source carries too much of the demand burden
- Corporate, tour, group, referral or long-stay pipelines are weak
- The GM lacks a written weekly operating rhythm
- Guest-score problems repeat without a corrective plan
- Vendor, utility and staffing costs are not challenged
- Ownership receives reports without clear next decisions
Find the leaks. Set the plan. Make the hotel execute.
Reset rates against the market
Review comp-set position, rate movement, discounting and group terms. Ron's first major turnaround began by correcting deep tour-group discounts and rack-rate discipline.
Build multiple revenue channels
Use referral relationships, corporate and long-stay placements, tour operators, groups, local outreach and AI-assisted search visibility to reduce dependence on one channel.
Put the GM on a weekly operating rhythm
Written action plans, KPI and P&L review, staffing priorities, guest-score accountability, SOPs and direct coaching.
Challenge recurring expenses
Review vendors, utilities and public efficiency programs. Ron's prior operating record includes $12,000 a year in water-sewer savings and $8,000+ a year in gas savings.
Separate urgent fixes from capital work
Connect condition, guest impact and renovation needs to the owner's operating plan rather than treating every issue as a standalone project.
Report decisions, not just numbers
Show what changed, what caused it, what the team is doing next and where ownership needs to act.

A turnaround can be operational, strategic or transaction-driven.
Ron repaired and repositioned Quality Inn Bellevue before its May 2024 sale, which he brokered, and prepared Holiday Inn Express North Seattle for its sale to King County. He has participated in 6 closed hotel transactions across broker, seller and buyer roles.
- Revenue decline or weak RevPAR position

The operator behind the turnaround work.
Ron is Board Vice Chair of UniBank, a Washington Hospitality Association board director since 2016 and former Chair, and a former Washington Korean Hotel Association President. He also served on South Seattle College's hospitality advisory board and the EnviroStars business advisory board.
“He combines an operator's discipline with an owner's view of the business, and he develops the people around him.”
Turnaround FAQ
What is hotel turnaround management?
Hotel turnaround management is focused operating intervention for a property that is underperforming, unstable or leaving revenue and profit on the table. The work can include pricing, sales channels, GM accountability, staffing priorities, cost controls, guest-service discipline and owner reporting.
Does a turnaround require replacing the GM?
Not necessarily. OHK first separates leadership problems from process, market and accountability problems. A capable GM can perform much better with clearer priorities, written action plans, coaching and consistent review.
Can OHK help without taking over the hotel long term?
Yes. OHK considers selected short-term operating, stabilization and project engagements when ownership needs a defined intervention rather than a long-term management agreement. Ron has taken on project-based assignments for owners who had run their hotels for years and then hit operating difficulties.
What does OHK review first?
OHK typically reviews pricing and revenue mix, the competitive set, sales channels, the P&L, staffing and leadership routines, vendor and utility costs, guest-service trends, property condition and owner reporting.
Can OHK help prepare a hotel for sale or repositioning?
Yes. Ron has experience with renovation, brand conversion, repositioning, transaction preparation and ownership transition. The scope depends on the property and ownership objective.
Choose the engagement that fits the operating problem.
If the hotel should be doing better, start with the operating facts.
A short owner conversation is enough to identify where pricing, demand, costs, leadership or execution may deserve a deeper review.
